I'm an idiot - Gauge problem

I'm an idiot. Let's get that out of the way right up front.

I decided to do a gauge face swap on my 97 VFR750F. I pulled the needles off and now I have a couple of problems.

First, the speedometer is ~20kmh too high. Does anyone know a reference voltage that I could use to set the needle properly?

Second, the tach doesn't seem responsive. It works, but it's slooooow. It's odd, because I didn't mess with any of the electronics for the tach. Anyone have any ideas?

Failing all that, I'm looking to replace the gauges, but I'm having a beast of a time finding identical ones. Does anyone know if there are any other models of bike that the gauges would be compatible?

I don't have a soloution for the speedo, but did you make sure that the tach needle is moving smoothly by hand and not dragging on anything like the new gauge face??

That was my first thought too, but no, it turns fine by hand. It's also not rubbing against the plastic cover on top. When I bench test it and throw a few volts across the connections, I can make it jump around no problem.

The only other thing I can think of is a poor connection when you put it back together.  Do you have a means to check engine speed without the tach to check it for accuracy too. I'm sure it's not 100% accurate even when working properly, but it should be close.  I was thinking you just put the needle back on the speedo clocked wrong, but maybe you're dealing with a voltage problem ie: bad connection, high resistance in the wiring, etc.
